I’ve watched leaders walk into a room and change the energy in it before a word was said. Everybody straightened up, not out of fear, out of something steadier than that. The leader had done their reps. You could feel it come in the door with him. Calm is contagious, and so is chaos.
Most of what a team catches from its leader lives in the leader’s nervous system, not the strategy deck. Walk in frayed and short and running on fumes, and the room reads it in about 4 seconds and hands it back to you doubled. Walk in regulated and present, and you give everyone quiet permission to work from that same place. Your inner state is a broadcast whether or not you meant to hit send.
That’s why the boring personal reps are part of the job, not a distraction from it. The sleep, the walk, the breath, the workout that goes unseen. You’re setting the weather for everyone who has to operate in your climate, not just looking after yourself. Fill the tank before you lead the team, because you lead them out of whatever’s in the tank, on purpose or not. The team never sees the early night or the workout. They just feel whether their leader is a steady place to stand or one more thing they have to manage.
I’ve led on empty plenty of times, telling myself the team needed my hours more than my presence. They didn’t. They needed me steady, and steady is a thing you build in private, days before the room ever calls for it. Steady scales to a whole team. So does frazzled, just in the wrong direction.
